Why RTOs need a different AI conversation

Most AI advice is written for generic “businesses.” An RTO is not generic.

You run enrolment, funding paperwork, trainer capacity, student support, and a compliance load that a typical service company does not have. If you start with a public chatbot and hope it sorts itself out, you usually get faster answers to the wrong questions, and more risk on the ones that matter.

AI adoption in an RTO should start with the work that already leaks: slow enquiry follow-up, files stalled on missing documents, overdue fees nobody has worked through, and a pipeline leadership cannot see without building a spreadsheet.

Start with the Bottleneck, Not the Model

The useful question is not “which AI tool should we buy.” It is “where does work stall, and who is doing repetitive work a system could draft.”

Map one path: enquiry → qualified → documents complete → enrolled. Note where a human waits, chases, or re-types the same thing. That list is your adoption roadmap.

If a task needs judgement, a funding outcome, or a compliance decision, it stays with a person. If a task is acknowledgement, reminders, routing, or a first-pass summary for staff to check, it is a candidate.

Four Places AI Usually Helps First

Enquiry response. Web forms, missed calls and after-hours messages should get a clear reply with a next step. Speed-to-lead is an operations problem, not a marketing slogan.

Qualification. Ask for course interest, intended start, and the facts admissions actually needs, then route ready files to people. Unqualified inbox pile-ups are how good leads go cold.

Document chasing. ID, USI and funding paperwork stall files every week. Timed reminders, with a human step when something is stuck, recover enrolments that would otherwise sit in “I’ll get to it tomorrow.”

Visibility. Leadership should see volume, stalls and next actions without a Friday scramble. A simple weekly pulse beats a clever dashboard nobody opens.

What Not to Automate First

Do not let a model decide assessment outcomes, visa or migration advice, fee balances, or whether someone is “compliant.” Those are people jobs, with records and accountability.

Do not replace your student management system. It stays the source of student truth. New AI should sit beside it: flag, prepare, chase, report. Read first. Write later, and only where you have agreed rules.

Do not auto-send anything you would not be happy to put your RTO name on. Drafts are useful. Unreviewed outbound is how small errors become complaints.

Adopt in Layers so the College Keeps Running

Run a narrow pilot on one campus, one course intake, or one enquiry channel. Measure what you already care about. Then widen.

Give staff a named workflow, not “we installed AI.” Who drafts the first reply. Who approves it. Who owns exceptions. When it escalates.

Keep a short knowledge base of facts the system is allowed to use: hours, campuses, how to apply, what documents you need. If a fact is missing, the system should say so and hand off, not guess.

How You Know It Is Working

You do not need a transformation story. You need a few numbers you already care about:

  • Time from enquiry to first useful reply
  • Share of files sitting on missing documents
  • Overdue accounts worked, and what was collected
  • Hours staff spend on chasing versus talking to students

If those move in the right direction, and staff still control what goes out, the adoption is doing its job.

A Sensible Next Step
